On-shore vs near-shore: which staffing model is right for you?

On-shore vs near-shore: which staffing model is right for you?

Three models, one decision

When organisations approach us about staff augmentation, the first question is almost always the same: should the person sit in our office, nearby, or fully remote? The answer depends on three factors — budget, collaboration style, and the nature of the role itself.

When off-shore works best

Off-shore is the most cost-effective model and suits roles with clearly defined deliverables: development sprints, QA cycles, content operations. Daily stand-ups and shared tooling keep alignment tight. If your team already works well async, off-shore rarely feels remote at all.

When near-shore earns its premium

Near-shore — based at our Johor Bahru centre — adds one critical capability: same-day physical presence. For engagements with frequent workshops, stakeholder demos, or on-site troubleshooting, that proximity changes the dynamic entirely while keeping costs well below on-shore rates.

When on-shore is worth it

On-shore placement makes sense when the role is deeply embedded in your team's daily rhythm — application support with walk-up requests, project managers coordinating across departments, or roles handling sensitive on-premise systems. UNICOMI manages the work permit, HR, and payroll; you manage the work.

Still unsure?

Most of our clients end up combining models — on-shore for support roles, off-shore for development. Talk to our team and we'll recommend a mix based on your actual requirements.
